Avoid chasing hype and prioritize real impact
Automation sounds powerful. Saving time, reducing errors, moving faster — hard to resist. But automating without understanding the process usually leads to hidden costs and team frustration.
I’ve worked with projects where automation was applied blindly, skipping any prioritization of critical flows, which only added unnecessary complexity. The result? More fragile systems and people less willing to intervene when things went wrong.
As I mentioned when exploring the limits of cloud efficiency (see the analysis), optimization is not just about acceleration. It needs focus, context, and measurable outcomes.
Key questions before pulling the automation trigger
Any strategic framework begins with uncomfortable questions. Here are a few I use in technical review workshops:
What would happen if this process stayed manual for another six months?
Who truly benefits from automating it?
What is the current cost of the manual version — in time and in real errors?
Could the process be improved before you automate?
If there’s no baseline metric, automation simply hides inefficiency.
Focus on “what” before “how”
I’ve seen teams jumping straight into scripts, pipelines, and bots without mapping out critical business processes. This tends to create:
redundant steps
forced, fragile integrations
high maintenance overhead
Before writing YAML or coding workflows, align with the team:
✔ which bottlenecks are real
✔ which tasks are highly repetitive and stable
✔ which decisions still need human judgment
Automation should not erase human oversight
Automation should strengthen people, not replace their ownership. A thoughtful framework includes:
clearly defined supervision points
periodic audits of outcomes
skills training for those working with automated systems
If no one reviews the results over time, you will recreate the same technical debt you hoped to remove.
Practical example: orchestration with purpose
A fintech client decided to automate provisioning of testing environments on Kubernetes. Initially, everything looked smooth. But nobody verified version compatibility across microservices. The result: automated environments full of conflicting services, delaying releases by weeks.
Only after introducing version validation rules and pre-integration testing did the automation deliver its promised value.
That experience shows how moving fast with no guardrails can just replicate mistakes — only faster.
Minimum checklist for purposeful automation
Define a baseline metric for the current manual process
Validate the stability and standardization of input data
Set up automatic failure alerts
Schedule quarterly reviews of the workflow
Train the team on emergency intervention procedures
Skipping these minimums builds a black box that no one will know how to manage later.
